At a glance

Writes every KEEP/CUT/DEFER/PIVOT scope decision into an append-only team log with rationale, author, and timestamp.

  • Works in 3 steps: Capture the decision → Append to the log → Emit the transcript
  • Tasks that involve Architecture decision records
  • SKILL.md covers Input contract, Execution, Output contract and Acceptance criteria, plus 3 more sections
  • Runs Python scripts from its folder; calls python3

What it does

Decision Log is an agent skill from MAGA2010/hackathon-run. Writes every KEEP/CUT/DEFER/PIVOT scope decision into an append-only team log with rationale, author, and timestamp. Use after scope-knife or any time the team changes direction.

Its SKILL.md is about 850 tokens, which your agent loads only when the skill is triggered. The skill folder holds 2 other files, including scripts (for example `scripts/log_decision.py`).

It sits in Development, covering Architecture decision records. The licence is MIT.

When your agent uses it

  • Tasks that involve Architecture decision records

Example prompts

  • “Use the decision-log skill to write every KEEP/CUT/DEFER/PIVOT scope decision into an append-only team log with rationale, author, and timestamp”
  • “/decision-log”

Requirements

  • Python 3

Workflow steps

3 steps, taken from the step headings in SKILL.md.

  1. Capture the decision
  2. Append to the log
  3. Emit the transcript

What it can do on your machine

Read from SKILL.md and the folder at commit de3bcfb. It shows what the files ask for, not the result of running them.

  • Tool permissions

Pre-approves nothing: there is no allowed-tools line, so your agent's usual permission prompts apply.

From allowed-tools in the SKILL.md frontmatter.

  • Runs code

Ships 1 file in scripts/ (Python), which the agent can run.

    Shell commands in SKILL.md call:

    • python3

From the folder's file list and the shell code blocks in SKILL.md.

  • Network

    No URLs in SKILL.md.

From URLs in SKILL.md, links to its own repository left out.

  • Credentials

Names no API keys, tokens, secrets or passwords.

From names ending in _API_KEY, _TOKEN, _SECRET, _KEY or _PASSWORD in SKILL.md.

Context cost

Decision Log loads about 847 tokens when it runs. Until then it costs about 48 tokens; SKILL.md has 313 words of instructions outside code blocks.

Always · name and description, kept in context so the agent knows when to use it
~48
When it runs · the whole SKILL.md, loaded when a task matches
~847

Estimates: characters ÷ 4, the usual rule of thumb; real counts depend on the model's tokenizer. Scripts and assets cost tokens only if the agent reads them.

Safety

Auto-check passed

The automated check found no risky patterns in SKILL.md.

Automated static check — not a guarantee. Review scripts before installing. It scans the text of SKILL.md for risky patterns (piping downloads into a shell, reading credential files, hidden Unicode, destructive commands); the scripts in this folder are not scanned.

decision-log

The retro can only teach you what the team remembers, and the team forgets by minute 90. decision-log makes the memory durable: every scope decision is appended with its rationale so the "why" survives to the retrospective and the next hackathon.

Input contract

Required:

  • feature: string — the feature or subject being decided (e.g. "Notifications")
  • classification: enum — KEEP, CUT, DEFER, or PIVOT
  • rationale: string — one sentence explaining why

Optional:

  • author: string — name or handle of whoever made the call
  • relates_to: string — state file this decision relates to (default plan.json)
  • out_dir: path — where .hackathon/ lives (default .hackathon)

Execution

1. Capture the decision

When scope-knife emits a classification, or the team changes direction mid-build, ask:

  • What is the feature or subject?
  • Which classification: KEEP, CUT, DEFER, or PIVOT?
  • What is the one-sentence rationale?
2. Append to the log
bash
python3 skills/decision-log/scripts/log_decision.py \
  --feature "Notifications" \
  --classification CUT \
--rationale "Off demo path; removed for time." \
  --author alice

The script never overwrites: it reads the existing decision-log.json, appends the entry, and writes it back.

3. Emit the transcript

The script also writes .hackathon/artifacts/decision-log.md with every decision in reverse chronological order, ready to paste into the retro or a handoff doc.

Output contract

  • .hackathon/state/decision-log.json — append-only record (matches decision-log.schema.json)
  • .hackathon/artifacts/decision-log.md — human-readable transcript

Acceptance criteria

  • Every entry has at, feature, classification, and rationale.
  • classification is one of KEEP / CUT / DEFER / PIVOT.
  • Append mode never replaces existing entries.
  • decision-log.json validates against decision-log.schema.json.
  • Transcript lists decisions newest-first.

Failure modes

  • rationale empty -> refuse; a decision without a reason is not a decision.
  • classification not in enum -> refuse; ask for KEEP/CUT/DEFER/PIVOT.
  • Existing log with mismatched version -> refuse; do not clobber a newer log.
  • Nothing to log (no decision made) -> suggest scope-knife first.

Trigger phrases (for agent intent matching)

  • "log the decision"
  • "record the cut"
  • "why did we cut X"
  • "decision log"
  • "add a KEEP"
  • "we changed direction"

See also

  • scope-knife (makes the decision; decision-log records it)

Can I use Decision Log in Cursor, Gemini CLI or GitHub Copilot?

Cursor, Gemini CLI, GitHub Copilot and OpenCode also load SKILL.md folders. With the skills CLI, run `npx skills add MAGA2010/hackathon-run --skill decision-log -a cursor` (or -a gemini-cli, github-copilot or opencode for the others). To copy it by hand, put the folder in .cursor/skills/decision-log, .gemini/skills/decision-log, .github/skills/decision-log and .opencode/skills/decision-log in your project.

What does Decision Log need to run?

Going by SKILL.md and its folder, Decision Log needs Python for the scripts in its folder and the command-line tools its instructions call (python3). Our summary lists: Python 3.

Does Decision Log access the network?

SKILL.md contains no URLs. Any network use would come from the scripts or tools the agent runs. This is read from the text; nothing was executed.

Is Decision Log safe to install?

Our automated static check of SKILL.md found no risky patterns, such as piping downloads into a shell, reading credential files or hidden Unicode. It is not a guarantee. The check reads SKILL.md only: the scripts in the folder are not scanned, so read them before running anything.

What licence does Decision Log use?

Decision Log is published under the MIT licence (the repository's licence). It allows redistribution, so the full SKILL.md is shown on this page.

How many tokens does Decision Log use?

About 847 tokens (SKILL.md is roughly 3.4k characters). Agents keep only the skill's name and description in context until a task matches; then they load SKILL.md in full.
