Workflow steps

4 steps, taken from the first numbered list in SKILL.md.

  1. Assess Bottlenecks - Identify whether your growth is limited by asset creation (fuel) or distribution capabilities (engine).
  2. Design the Org - Determine the right first hires and where MarTech should report based on your business model.
  3. Select the Stack - Build a data foundation using a build and buy strategy for analytics and attribution.
  4. Audit Measurement - Move from simple tracking to sophisticated probabilistic modeling as privacy constraints increase.

What it can do on your machine

Read from SKILL.md and the folder at commit 13598cc. It shows what the files ask for, not the result of running them.

  • Tool permissions

Pre-approves nothing: there is no allowed-tools line, so your agent's usual permission prompts apply.

From allowed-tools in the SKILL.md frontmatter.

  • Runs code

No scripts in the folder and no shell commands in SKILL.md.

From the folder's file list and the shell code blocks in SKILL.md.

  • Network

    No URLs in SKILL.md.

From URLs in SKILL.md, links to its own repository left out.

  • Credentials

Names no API keys, tokens, secrets or passwords.

From names ending in _API_KEY, _TOKEN, _SECRET, _KEY or _PASSWORD in SKILL.md.

Context cost

Marketing Org And Stack loads about 2.3k tokens when it runs, and up to ~12k if it reads all its reference files. Until then it costs about 40 tokens; SKILL.md has 1,427 words of instructions outside code blocks.

Always · name and description, kept in context so the agent knows when to use it
~40
When it runs · the whole SKILL.md, loaded when a task matches
~2.3k
With references · SKILL.md plus every file in references/, read only if the agent opens them
~12k

Estimates: characters ÷ 4, the usual rule of thumb; real counts depend on the model's tokenizer. Scripts and assets cost tokens only if the agent reads them.

Safety

Auto-check passed

The automated check found no risky patterns in SKILL.md.

Automated static check — not a guarantee. Review scripts before installing. It scans the text of SKILL.md for risky patterns (piping downloads into a shell, reading credential files, hidden Unicode, destructive commands); files beside SKILL.md are not scanned.

Marketing Org and Stack

Architect high-performing marketing organizations by aligning specialized talent with scalable data infrastructure.

Help the user with marketing org and stack using insights from 11 guests and posts across Lenny's Podcast and Newsletter.

How to Help

Core Principles

Hire dedicated MarTech for complexity

Austin Hay: "Usually around I would call it a hundred to 150 people is the critical mass where you can't just have a village approach to systems and tools much like in the IT org, if it was a village approach to SSO businesses would be in a lot of danger. That's where you typically start to see the question of, all right, we need a systems and tools person. We need somebody to manage these systems and manage that platform."

Wait until you reach 100 to 150 people or until team members cannot move forward because no one understands how tools were originally configured.

Adopt a build and buy strategy

Austin Hay: "Everybody thinks that marketing technology is just the third party tools, but actually it's designing, architecting and building that stuff on top of your third party tools. That's how you actually have a lot of velocity is thinking about not just build versus buy. It's build and buy now. So, you buy the tool to get 90% of the way there and then you build the cool thing on top with the other 10%."

Purchase best in class SaaS tools for 90 percent of your standard infrastructure and reserve engineering resources for custom internal logic.

Transition to probabilistic modeling

Austin Hay: "So, what that means is these ad networks are becoming more complex, sophisticated, and interesting, right at the same time that it's harder for marketers to really understand how they're spending money. And so I am paying a lot of attention to how marketers make decisions with probabilistic data because most of the work that I'm doing now is actually saying, well, given that we don't have determinist data about a per certain audience or where somebody came from, how can I find other information that will create a model for 30% of the population and we can use that to extrapolate to a hundred."

As privacy changes limit deterministic tracking, use representative data subsets to extrapolate total ad performance through modeling.

Prioritize product over rebrands

Elena Verna 3.0: "Never ever once have I seen a rebrand or redesign, especially of UK marketing site produce good performance results. New CMO comes in designing their website or designing the brand as if it was reflection of their personal taste, and oftentimes it's promised with our acquisition is going to go up and it never materializes into anything meaningful."

Marketing site redesigns are rarely effective growth levers; focus on data driven product experiments to improve acquisition instead.

Hire for your specific bottleneck

Emily Kramer: "Forget the product marketing content partner, demand and growth, forget all of it, and just think of marketing as you need a fuel and you need an engine. And goal is like all the things that you're creating. I mean this should be obvious, but it's the content, it's the word, it's the design in some regard. All the things that you're making, all the things that are going to add value."

Determine if you need more high quality content (fuel) or better distribution of existing assets (engine) before opening headcount.

Match hiring to business model

Emily Kramer: "And there's such a range of being a deep specialist. You have people that are just deep SEO specialists or deep paid search specialists or writers and they love to write and they write long form content and that's definitely a part of what marketing does, but it's a specialty for sure. And then you have people that are just very much generalists and can handle all areas of marketing."

Prioritize candidates with experience in your specific model, such as PLG or enterprise sales, over those with just industry or audience familiarity.

Leverage AI for strategic iteration

Jonathan Becker: "On our creative group, we can come up with mockups, in literally, 1% of the time that it took. And so you still have to understand what questions to ask of the AI and be capable of iterating, but these rough drafts that you might show the artwork of to a client to say, "Do we like this more or do we like this more?" That's AI generated."

Use generative AI to handle manual production tasks so the team can focus on strategic questions and creative direction.

Implement a formal tracking plan

From "How today’s top consumer brands measure marketing’s impact": "Digital tracking is measuring marketing performance through UTM codes or tracking pixels. When tracking is discussed, “last touch” or “last click” attribution is always mentioned as the default form of measurement on the internet."

Foundational measurement requires a detailed plan of exactly what events to track and when they occur, managed via a tag manager.

Align MarTech by funnel focus

Austin Hay: "Classically in a B2B business you see it in rev ops or some types of systems role because you have to serve not only users coming into your funnel, but then the businesses that you're serving afterwards. In a B2C business, your user funnel is actually really simple acquiring users and you're getting them into your product and then product is taking them over. There's no additional CRM, so usually your CDP is the source of truth and that's where you might actually see marketing technology fit in with growth a lot more."

House MarTech in Growth for B2C companies focused on the user funnel, but in RevOps for B2B companies focused on sales cycles.

Templates & Frameworks

  • Fuel vs. Engine Framework (Emily Kramer) - A mental model for diagnosing marketing needs. Fuel is what you create (content, copy, design, positioning). Engine is how you distribute it (email ops, SEO tec
  • The Golden MarTech Stack (Austin Hay) - Austin's recommended baseline tool stack for modern B2C and B2B companies.
  • MarTech Org Design Matrix (Austin Hay) - A 2x2 matrix for determining where MarTech should live in an organization based on two dimensions: B2C vs B2B, and Centralized vs Decentralized.
  • Three Methods of Marketing Measurement (How today’s top consumer brands measure marketing’s impact) - Overview framework categorizing the three main approaches to measuring marketing effectiveness with their strengths, weaknesses, and use cases
  • First three performance marketing hires (Timothy Davis) - The recommended sequence and profile for building an initial performance marketing team
  • GACCS Framework (Goals, Audience, Creative, Channels, Stakeholders) (How to get your marketing team to drive more impact) - A 5-part marketing brief framework that replaces complex processes with a simple one-pager to align teams before any marketing work begins. Created by Emily Kra
  • Intercom's Content Team Structure (3-Pillar Model) (Content-driven growth) - How Intercom organizes a 10-person content team into three pillars: Audiences, Enablement, and Channels
  • Marketing Foundation Checklist (Prerequisites for GACCS) (How to get your marketing team to drive more impact) - Five foundational elements that need to be in place before GACCS can work effectively, each mapping to one letter of the GACCS framework.

See references/artifacts.md for the full list with details.

Questions to Help Users

  • "Is your current growth bottleneck a lack of content (fuel) or a lack of distribution (engine)?"
  • "Does your candidate have experience in your specific business model, like PLG or enterprise sales?"
  • "Where does MarTech currently report, and does that align with your B2B or B2C focus?"
  • "What manual tasks are your creative teams doing that could be accelerated by AI?"
  • "Are you tracking data using a formal plan, or is your measurement setup ad-hoc?"

Common Mistakes to Flag

  • Over-investing in aesthetic rebrands - Redesigns rarely act as effective growth levers compared to product experiments.
  • Hiring for industry over model - Business model experience is a better predictor of success than industry familiarity.
  • Relying solely on deterministic tracking - Privacy changes make purely deterministic attribution increasingly unreliable.
  • Letting ego drive agency choice - Agencies often focus on top of page rankings rather than targeted audience optimization.
