What it does

Shard is an agent skill from cwinvestments/memstack. Use when the user says 'shard this', 'split file', or when working with files over 1000 lines.

Its SKILL.md is about 670 tokens, which your agent loads only when the skill is triggered. It is a single SKILL.md file with no bundled scripts.

It sits in Development. The repository describes itself as: Structured skill framework for Claude Code. 130 skills, persistent memory, TokenStack compression, localhost dashboard with 3-agent runner, real-time streaming, MCP tools. The licence is MIT.

When your agent uses it

  • The user says shard this
  • Working with files over 1000 lines

Example prompts

  • “shard this”
  • “split file”
  • “/shard”

Workflow steps

6 steps, taken from the first numbered list in SKILL.md.

  1. Identify the target file and count lines
  2. Analyze structure
  3. Propose the split: present to user BEFORE executing
  4. Execute the refactor
  5. Verify build
  6. Present result: new file structure with line counts

What it can do on your machine

Read from SKILL.md and the folder at commit 00370ce. It shows what the files ask for, not the result of running them.

  • Tool permissions

Pre-approves nothing: there is no allowed-tools line, so your agent's usual permission prompts apply.

From allowed-tools in the SKILL.md frontmatter.

  • Runs code

    Shell commands in SKILL.md call:

    • npm

From the folder's file list and the shell code blocks in SKILL.md.

  • Network

No URLs in SKILL.md. Its commands use npm, which can reach the network depending on how they are called.

From URLs in SKILL.md, links to its own repository left out.

  • Credentials

Names no API keys, tokens, secrets or passwords.

From names ending in _API_KEY, _TOKEN, _SECRET, _KEY or _PASSWORD in SKILL.md.

Context cost

Shard loads about 666 tokens when it runs. Until then it costs about 25 tokens; SKILL.md has 245 words of instructions outside code blocks.

Always · name and description, kept in context so the agent knows when to use it
~25
When it runs · the whole SKILL.md, loaded when a task matches
~666

Estimates: characters ÷ 4, the usual rule of thumb; real counts depend on the model's tokenizer. Scripts and assets cost tokens only if the agent reads them.

Safety

Auto-check passed

The automated check found no risky patterns in SKILL.md.

Automated static check — not a guarantee. Review scripts before installing. It scans the text of SKILL.md for risky patterns (piping downloads into a shell, reading credential files, hidden Unicode, destructive commands); files beside SKILL.md are not scanned.

💎 Shard: Refactoring Large File...

Split monolithic files into focused, maintainable modules.

Activation

When this skill activates, output:

💎 Shard: Refactoring large file...

Then execute the protocol below.

Context Guard

ContextStatus
User says "shard", "split file", or "refactor"ACTIVE: full protocol
Editing a file over 1000 linesACTIVE: suggest refactor
User says "refactor" for logic changes (not splitting)DORMANT: not a shard task
Discussing code organization conceptsDORMANT: do not activate
File is under 500 linesDORMANT: not worth splitting

Protocol

  1. Identify the target file and count lines:

    bash
    wc -l <file>
  2. Analyze structure:

    • List all exports (functions, components, types, constants)
    • Identify logical groupings
    • Map internal dependencies (what calls what)
  3. Propose the split: present to user BEFORE executing:

    • Target: 100-300 lines per new file
    • Group related functionality
    • Keep types near consumers
    • Shared utilities in separate file
  4. Execute the refactor:

    • Create new files with proper names
    • Move code to appropriate files
    • Add import/export statements
    • Create index.ts barrel if needed for backwards compatibility
    • Update all imports throughout the project
  5. Verify build:

    bash
    npm run build 2>&1 | tail -20
  6. Present result: new file structure with line counts

Inputs

  • File path to refactor
  • Optional: preferred split strategy or target file count

Outputs

  • Multiple smaller files replacing the original
  • Updated imports throughout project
  • Build verification

Example Usage

User: "shard infrastructure/page.tsx: it's 1100 lines"

💎 Shard: Refactoring large file...

infrastructure/page.tsx (1,110 lines) → 6 files:
page.tsx (~120 lines), Main page, tab switcher
  RailwayTab.tsx (~200 lines), Railway monitoring
  HetznerTab.tsx (~180 lines), Hetzner monitoring
  HeadroomTab.tsx (~250 lines), Headroom + setup guide
  types.ts (~80 lines), Shared interfaces
  constants.ts (~60 lines): Status configs
